Name the decision before the dashboard

Is a renewal approaching? Has a bill increased unexpectedly? Is a team asking to expand an agent workflow? Write down the question, the owner, and the date by which a decision is needed.

That scope determines the billing sources, engineering group, and evidence worth reviewing. It also keeps the meeting focused on a real operating choice.

Agree the account

Finance should be able to identify actual expenditure, commitments, forecast assumptions, and estimated consumption separately. Engineering should understand the scope and freshness of the activity data.

Include missing providers, identity gaps, unresolved costs, and incomplete delivery cohorts. Coverage is part of the answer, not a footnote to remove before the executive meeting.

Ask about the work

Review material expenses alongside their associated work. Separate production-observed changes, merges awaiting deployment evidence, work in progress, non-code work and unresolved links.

Ask the responsible developer or project owner for context. Record explanations and correction requests. A large bill or a lack of merged code is a reason for a conversation, not an automatic judgment.

Follow the same work over time

Work started in one month may merge or deploy in another. Keep its associated expenditure together and revisit its status as new evidence arrives. Do not divide this month’s spend by this month’s merges and call that ROI.

Some decisions will preserve or increase funding. That is a useful result when the evidence supports it. The review exists to improve investment, not reward the smallest number.

A worked example to inspect

Synthetic decision: redirect an included allowance to a supported workflow. Owner: platform lead. Baseline: USD 10,000 monthly invoice. Measurement window: next closed month. Guardrails: release stability and required checks. If the invoice stays USD 10,000, immediate cash savings are USD 0; record capacity benefit separately.
